Roster, the ambassador marketing platform for ecommerce and DTC brands, has released its latest data study, "Ambassador Marketing Benchmarks 2026," which reveals that the top 25% of DTC and ecommerce brands generate 5.6% of their revenue through existing customers who are part of their ambassador programs. This figure translates to significant financial benefits, with the top quartile of programs generating $1.4 million in referred revenue annually for a brand with $25 million in annual revenue, and $5.6 million for a brand with $100 million in annual revenue.
According to Raj Nijjer, CEO of Roster, "The best-performing channel most ecommerce brands own is the customer list they already paid to acquire. The top quartile turns that list into 5.58% of revenue. On a $100 million brand, that is $5.6 million a year in sales, generated by people who already bought from you and already post about you."
The study, which analyzed live ambassador programs on the Roster platform between February and July 2026, found that the top quartile of programs outperformed the baseline by more than six times. For brands in the $5 million to $25 million annual revenue range, the top quartile programs generated 5.58% of brand revenue, compared to 0.88% for the baseline. This difference translates to $1.395 million in referred revenue for a $25 million brand, compared to $220,000 for the baseline.
Roster's study also highlighted several key metrics that separate top-quartile programs from the rest. These include referred revenue as a share of brand revenue, referred revenue per active member, member activation rate, referral clicks per active member, and Instagram posts per 100 active members. The top quartile programs outperformed the baseline in all these areas, with the most notable difference being in member activation rates, where the top quartile achieved 92% compared to 80% for the baseline.
The study also found that the highest-converting ambassadors are a brand's existing customers and email subscribers. These individuals activate faster and stay active longer than anyone recruited cold. Roster's platform allows brands to recruit from their purchase history and email list, and then track the performance of each member through sales attribution.
Nijjer emphasized, "Activation is the price of entry. Monetizing it is the whole game." He noted that the study's central practical finding is that brands do not need a bigger audience to reach the top quartile. Instead, they need to recruit from the purchase history and email list they already own, and then see what each member actually sells through sales attribution.
The report also highlighted the role of ambassador programs as creative supply lines. Per 100 active members, a $5 million to $25 million program at the baseline generates around 10 Instagram posts a month, while the top quartile generates around 38. This content is produced by the same members driving referred revenue, making it the cheapest credible creative available for brands.
Roster's CEO concluded, "The number that stood out was activation, 80% at the baseline against 92% in the top quartile. Nearly every established program gets members to do something. Far fewer turn that activity into revenue, which is where the 6x opens up."
The study is free and available to all brands, with a calculator that applies the benchmark rates to a brand's own revenue, up to $100 million. Brands can book a demo to see where their current numbers sit against the benchmarks.
