DALLAS, TX, UNITED STATES, October 8, 2026 /CourierPR/ -- Collective 54, the mastermind community for founders building AI-Native professional services firms, has introduced a framework to help these firms become more efficient. The framework, called the Three-Role Framework, outlines the roles necessary for firms to effectively integrate artificial intelligence (AI) into their operations. These roles are the Strategist, the Configurator, and the Worker.

According to Collective 54, the Strategist is responsible for deciding which tasks should be handed over to AI and defining what good output looks like. In a boutique firm, this role is often filled by the founder, who has a clear vision of the firm’s direction and the work that matters most. For example, in the context of preparing an account plan for every client, the founder would decide that growing existing clients is the priority and that the weekly account plan is the starting point.

The Configurator sets up the technology, connecting various data sources such as CRM and call notes to build an AI system that can produce the desired output automatically. While about half of the firms in Collective 54 have someone in-house who can configure the tools, the rest often rent this role from outside providers, who may not fully understand the firm’s specific needs.

The Worker is the individual who takes the output produced by the AI and acts on it. This role is critical but often overlooked, as it is the last mile between the AI-generated output and the client’s actual experience. Only about a third of the firms in Collective 54 have a Worker who acts on the output every week. This role is unique in that it cannot be outsourced; the firm must have someone who is accountable for turning the AI's output into tangible results.

Jeff Klaumann, President of Collective 54, notes that while most founders have the Strategist role covered, the Configurator and Worker roles are often lacking.

The Three-Role Framework is designed to help firms identify where they might be missing a crucial role and how to address it. By applying the framework to one specific use case at a time, firms can ensure that their AI integration is effective and efficient. For instance, a firm might start by focusing on automating the drafting of the first version of a proposal or turning client calls into follow-up memos.

Collective 54 is the mastermind community for founders and executives of boutique professional services firms. It provides a methodology for running an AI-Native boutique firm, including client acquisition, pricing, delivery, and exit strategies. The community also offers access to Co-Founder, Collective 54's AI, and the support of Collective 54 staff who operate Co-Founder on behalf of members and hand back finished work.

The organization serves firms with 10 to 250 employees and $5 million to $50 million in revenue, covering a range of professional services sub-verticals. Since early 2020, 61 Collective 54 members have sold their firms for a total value of just over $3.5 billion.
