CMO Huddles, a peer community for B2B CMOs and senior marketing leaders, has released a comprehensive playbook aimed at helping organizations prepare for and implement AI in their marketing strategies.

The playbook, authored by Drew Neisser, founder of CMO Huddles, provides a detailed roadmap for marketing leaders to understand the necessary decisions and capabilities required to redesign their organizations in the age of AI. It covers a wide range of topics, including strategy, workflows, shared intelligence, human judgment, governance, and economics. Additionally, the document explores the implications of these changes for roles and organizational structure.

Neisser emphasized that CMOs are well-positioned to lead AI transformation within their organizations.

The playbook outlines three organizational models that address different challenges: 1. Optimizer: This model strengthens existing functional teams while improving how they work. 2. Integrator: It consolidates repeated capabilities and connects work across functions. 3. Outcomer: This model gives cross-functional teams ownership of business outcomes, supported by shared capabilities and clear decision authority.

These models are presented as organizational choices rather than mandatory stages or universal staffing formulas. Companies can combine approaches based on their strategy, size, technical capabilities, and readiness for change.

The report was developed through the contributions of a task force that brought together perspectives from organizations with different resources and levels of AI adoption. This diversity informs the report’s emphasis on helping leaders assess their current circumstances and make deliberate choices about the pace and scope of transformation.

The playbook includes seven practical actions, decision worksheets, and an AI-ready marketing scorecard. It encourages leaders to begin with a business outcome, redesign the work, and use evidence from that work to inform decisions about roles and structure. The document also explores the growing importance of human judgment as production accelerates, ownership of shared knowledge and AI capabilities, managing AI agents, and decisions about how to reinvest recovered capacity. It also examines the companywide coordination needed to connect marketing’s AI efforts with sales, customer success, product, IT, and Finance.

CMOs Heidi Bullock and Kathie Johnson will present highlights from the report at the Super Huddle. The complete playbook is available as a free, ungated download at cmohuddles.com/ai-ready-marketing-organization.
